Accounting ripe for outsourcing

In April, accountants scramble to prepare client tax returns for the end-of-the-month deadline. It means long hours and searching for extra bodies to cope with the crunch. Horwath Orenstein, a 100-person chartered accounting firm in Toronto, has found a better way --outsourcing the work to India.

"We discovered it seven to eight years ago from networking in the United States," says partner Gary Marcus. "We found the U.S. was getting into it very deep, primarily from the processing of U.S. tax returns."

Horwath Orenstein partners visited India and were introduced to Datamatics Technologies Ltd., a 16-year-old, publicly traded outsourcer, which employs 700 in its accounting business, including 140 certified public accounts (CPAs) and certified accountants (CAs).

Datamatics was "interested in getting into the Canadian market, so we said, 'OK, let's try it out,' " Mr. Marcus says. "They had no idea what Canadian taxes were, so we sent them a dozen tax returns from the previous year for them to do from scratch." A few weeks later, the returns were sent back with only a few errors.

"They learned how to do it," Mr. Marcus says. Datamatics now processes more than 1,000 returns annually for the firm. The accountants vet them for accuracy and focus on "more complex issues," Mr. Marcus says. "What they are replacing is the lower level of work."

Welcome to the growing world of finance and accounting outsourcing. What started out with billing, invoicing, general bookkeeping, accounts payable and receivables is now including tax preparation, even audit services.

According to NASSCOM, an Indian trade body representing the outsourcing business, high-end accounting work now accounts for 30% to 40% of the market.

According to the Institute of Chartered Accountants of India, there are about 140,000 practising CAs in the country, and another 350,000 are pursuing their CA designation. That talent pool is attractive to North American firms. "There's such a demand for accounting people. You can't get them," Mr. Marcus says.

Navin Dave knows all about the accounting opportunity in India. The Canadian CA was given the task of setting up an Indian office for his firm, KPMG. That operation grew to 3,500 people. Now back in Toronto, it's his job to figure out how to leverage the firm's global resources.

KPMG is using its Bangalore office as a "captive" centre, where it sends offshore work, including thousands of U.S. tax returns, which are completed with 99.5% accuracy. "You cannot offshore 100% of every process," Mr. Dave warns, noting the firm plans to keep up to 25% of its processes in North America, so that it can continue to train people locally.

Carl has been making container candles for three years now. At the current prices Carl has been able to increase sales year over year. But the growth rate has slowed and last year he only grew his sales revenue by 5%.

The market for container candles is growing and the distribution outlets are numerous. Carl has been marketing his candles direct by selling through independent retailers and small gift shops in the area.

Carl sells to the retailers at $3 per candle. The direct costs for each candle are $1 and the overheads are $4,000 per month. In Carls' overhead budget he includes his own wages, electricity, and insurance. The direct costs include soy wax, containers, fragrance, wicks, and delivery.

Break even for Carl is $3 minus $1 divided into $48,000, or 24,000 candles per year. For the last three years Carl has sold 26,000 then 30,000 and 31,500 candles each year. Carl wants to develop a pricing program that will help him to stretch out into new areas like wholesale distribution.

If Carl keeps his price the same for all his customers he won't be able to offer a lower price to the wholesalers. But if Carl drops his price to the wholesalers, below the $3 per candle, then he would not be making enough profit. What can Carl do?

Using managerial accounting, Carl has listed out the raw material costs for his candles.
$.45 Soy Wax
$.05 Glass Container
$.01 Wick
$.15 Fragrance
$.44 Delivery
$1 Total Direct Cost per Candle

Carl can offer the same candle to a wholesaler at $3 minus 44 cents for delivery, which equals $2.66 per candle. Will this be enough to increase his sales volumes? Carl puts out a flyer and mails it to all the local wholesalers. His sales increase because now the wholesalers can distribute many more candles than Carl.

But Carl tracks the sales and notices an increase in his wholesale shipments but a decrease in his retail sales. What has happened? The wholesalers are now shipping his old retailers direct. So Carl is selling more product at a lower price. In this simplistic example you can see how managerial accounting has helped Carl make decisions about his growth oriented pricing strategy.

The 3 Critical Financial Statements

There are three vital statements for understanding the condition of a business or entity: (1) the Profit and Loss Statement, (2) the Balance Sheet and (3) the Sources and Uses Statement. Each of them provides a different perspective of how an entity is operating. Combined, they show examiners the health of the business. Each statement reflects a different perspective on the business’ financial operations.

The first statement, the Profit and Loss, can also be called the Income Statement. It documents the amount of money coming into the entity (the income) and the money going out of the entity (the expenses). The difference between what comes in and what goes out is the Net Income, if there is more money coming in than going out. If not, there is a Net Loss. The statement covers a specific period, which is shown in the heading of the statement. Note that it tells us nothing about what has happened for any date that is not included by the statement dates. Think of it as a snapshot for the specific time period. Some common snapshot periods are monthly, quarterly and yearly ones.

The second statement, the Balance Sheet, covers the condition of the business from the time it began until the ending date on the statement. The Balance Sheet reveals three important business characteristics: (1) it summarizes the assets owned by the entity (e.g., buildings, bank accounts, inventory, etc.); (2) the entity liabilities (e.g., loans, outstanding bills, etc.); and (3) the business owners’ equity. The statement is arranged in what is called the ‘accounting equation’, which indicates total Assets will equal the sum of Liabilities and Equity. Balance Sheets are commonly issued at the same frequency as the Profit and Loss and usually reflect the business on the last day of the Profit and Loss period.

Finally, the Sources and Uses Statement reveals how the business received and used funds during the statement period. It shows how much money was provided by business operations and how much was provided by loans or capital received by the entity. The statement also summarizes how the funds were used by the entity. It demonstrates if the company is healthy, headed for trouble, or just bouncing along. Like the Profit and Loss, this statement covers only the period shown in the statement heading. It says nothing about any period not included in the statement. Again, the statement usually covers the same period as the Profit and Loss.

Taking these three statements together, there is a present picture of the business. From the Profit and Loss, comes how well it did during the period, a short-term perspective. From the Balance Sheet it is seen how the entity is accumulating assets or liabilities, from a long-term perspective. Finally, the Sources and Uses statement demonstrates where and how efficiently the entity resources were used during the period. All three perspectives are important to the entity overview.

To an investor or owner the statements answer three questions about the entity. Did the entity make a profit? Did the entity increase the owners’ equity? And finally, were entity assets used efficiently? From the overviews in these three statements, further questions might be formulated in specific areas.

Staying on top of the family finances does not have to be difficult. With a little planning, your finances can be kept up to date with ease. Believe me, having a handle on your family finances goes a long way in creating family harmony.

The first step is to set up a bookkeeping system. We’ve used Quicken software for years. It has helped to keep track of our expenses, and we have been very happy with the program. It takes a little bit of time to set up initially. The second part of your bookkeeping system involves setting up a place to save your receipts. We use a small cardboard divider file with a special slot devoted to “receipts that need to be posted”. The key idea here is to have a place where you store all receipts from expenses (including ATM withdrawals) so that they are readily available when you go to enter them into your bookkeeping software.

Once you have the system set up, then you simply enter your receipts, whether income or expenses. As you enter each item, you select a category for it to go into. Reconciling your account is done online. One of the greatest advantages in using an automated system like this is the ability to see your expenses by category. With the click of a button, you can find out what you spent on groceries, entertainment or any other category for any time period, like last week, last month, or the last quarter. Many other reports are available such as a cash flow report and an itemized categories report. Using this system has streamlined our ability to keep our account updated. Bills are easily paid on time.

Once you’ve established your bookkeeping system, then you must set aside time on a regular basis to update it. For our family, we’ve found that a weekly update works well. My husband and I alternate weekly turns on posting receipts and then reconciling our account. It never takes us more than 30 minutes at a time and our account is always balanced.

If you are behind in your finances, start by doing just 15 minutes at a time. You’ll catch up eventually. Then, be sure to make time on a regular basis to keep up with your account. Having your finances in order is a real stress reliever and can be attained by anyone!

Sure, they still have their offices, sometimes in their homes, but they also have more time to spend on generating revenue or to be with the kids than ever before.

How, you ask? Well….they outsource some or most of their non-core tasks to professional, reliable fellow small business owners who take pride in helping other businesses succeed by providing them with a helping hand.

These days, almost any normal (or even not so normal) task that a small business owner usually does, can be accomplished by an outside source.

Let’s take a look at the typical daily (or so) tasks that are usually needed to be done:

  1. Read and respond to incoming mail and email

  2. Enter account payables and receivables into accounting software program

  3. Prepare a quotation for a potential new client

  4. Order flowers for the spouse’s birthday

  5. Reserve a spot in the local industry trade show

  6. Update pages on the company website

  7. Clean the office

  8. Update your contact database

  9. Book airline tickets and make hotel reservations for an upcoming seminar

  10. Attend a networking breakfast

This list gives you some idea of the many tasks that need to be done each day by most small business owners. And, this is only a portion of what is usually required to be done.

Some of these small business owners run their businesses from their homes, which means there is the added activities of dealing with “around the house” things (that everyone seems to think you have all the time in the world to do), running errands (ditto), tending to the family, and accepting those calls from telephone solicitors who somehow know you are at home to answer the phone.

#3 – (Prepare Quote) This task should be developed by the business owner. Now, this doesn’t mean they have to do it all. They can put together the specifics of the quotation and then have a Virtual Assistant format and produce the final outcome.

#10 – (Networking) Again, this is something that can’t be outsourced, although, if the company is large enough, a representative can attend the meeting in the place of an owner.

#2 – (Accounting) This task is a perfect candidate for outsourcing. There are many companies that provide exceptional bookkeeping services. If you are lucky enough, you can find one that can take care of all of your accounting tasks, right down to your yearly income taxes.

#7 – (Clean office) Once again, this can be handled by a reputable office or house cleaning service, and for relatively cheap.

#6 – (Update website) This is something that can be accomplished by an experienced web designer, and usually by way of a contract or retainer agreement for ongoing maintenance.

#4, 5 & 9 – (Flowers, tradeshow, seminar arrangements) These are all best handled by a professional concierge service. They can take care of everything from booking a limousine to arranging hot air balloon rides to corporate event planning.

#1-10 – Except for #10 (which is best handled in person), and #7 (which is not something that can be done from afar), the remaining tasks can all be handled by a Virtual Assistant (VA). Now, not all VAs provide all of these services but, more than likely, they can either recommend someone who can or get the details from you and ensure that a fellow colleague will do the work according to your needs.

As a fellow small business owner, being able to provide a full-service benefit to a client is something that most VAs take pride in. If they do need to subcontract work to someone else, they make sure that the contractor is aware of their level of professionalism and that it is the VAs reputation that is at stake, something most will go to great lengths to ensure is held in the highest regard.

Outsourcing is a relatively new concept to most business professionals but, as more and more of them begin to realize the benefits that they can take advantage of by utilizing the off-site services of Bookkeepers, Concierge services, Virtual Assistants, and more, the more successful and less stressed out or overworked our business communities will be.
